KGIとKPIの違いとは?正しい設定方法とマーケティングでの使い分けを解説

KGI means Key Goal Indicator: a metric describing the final outcome a team wants to achieve. KPI means Key Performance Indicator: an important measure used to track progress toward that outcome. KGI is especially common in Japanese business discussions; many English-speaking teams simply call it an outcome metric or business goal.

For example, a quarterly new-revenue target can be the KGI, while qualified opportunities and win rate are KPIs. The useful question is whether the measures form a credible relationship, not whether every organization uses the same label.

KGI versus KPI

Question

KGI

KPI

What does it describe?

The intended business result

Progress or performance supporting the result

Marketing example

New revenue or retained contribution

Qualified opportunities, win rate, activation rate

What must be specified?

Target, period and scope

Definition, target, owner and data source

How is it reviewed?

Compare outcomes and forecasts

Decide which action or allocation to change

A metric can play different roles at different levels. Revenue may be a team’s KGI while contributing to a company-level profit goal. There is also no universal rule that KPIs must be reviewed daily and KGIs annually. Match the cadence to the business cycle and available decisions.

Build a goal tree with one consistent example

Consider a hypothetical B2B service targeting JPY 10 million in initial revenue during a quarter. Assume JPY 1 million per new contract, a 25% opportunity win rate and a 40% qualified-lead-to-opportunity rate. Recurring revenue and taxes are outside this example.

Stage

Calculation

Required volume

New revenue

Outcome target

JPY 10 million

Contracts

10 million ÷ 1 million

10

Opportunities

10 ÷ 25%

40

Qualified leads

40 ÷ 40%

100

The chain is therefore 100 qualified leads → 40 opportunities → 10 contracts → JPY 10 million. If you add website traffic above this chain, measure the conversion to qualified leads rather than assuming every form submission qualifies.

This is an assumption-based requirement, not a forecast. If the sales cycle lasts three months, leads acquired at quarter-end will not all contribute revenue within that quarter. Track cohorts by acquisition period and include the pipeline already open at the start.

Use sensitivity analysis before increasing spend

If the win rate falls from 25% to 20%, ten contracts require 50 opportunities. At an unchanged 40% qualification-to-opportunity rate, that requires 125 qualified leads. Investigate loss reasons, customer fit, sales capacity and the offer before treating additional advertising as the only solution.

Volume can also rise while quality falls. Pair the main KPI with a countermetric such as target-customer share, sales handling time or contribution margin. Otherwise, a campaign can meet its lead target while making the business less efficient.

A practical KPI record

Field

Example

Name and definition

Qualified lead: a company meeting the target profile with a verified contact and relevant problem

Deduplication

Repeated submissions for the same company and opportunity are not new leads

Target and period

100 per quarter, phased around seasonality and sales capacity

Source and owner

Verified CRM stage; marketing operations owner

Review cadence

Weekly, allowing time for opportunity outcomes to mature

Decision

Separate insufficient acquisition from declining qualification quality

Countermetric

Handling time, out-of-profile share and won-contract contribution

Agree on these definitions before buying a reporting tool. A dashboard can aggregate values, but it cannot resolve conflicting business definitions by itself.

Run the weekly review around decisions

Ask where the plan and actuals diverge, whether collection problems explain the gap, what can change this week, and which result will validate that change. Assign an owner and a date. When assumptions change, retain the previous target and record why the new one was adopted.

Start with one outcome and a small number of supporting indicators. Add measures when they improve a decision, rather than because the platform happens to provide them.

Keep marketing reporting consistent

Use consistent metric definitions and reporting periods when reviewing results. See NeX-Ray’s supported integrations and reporting features, or start for free.
